Story

The record does not show how much of this sit happened in a cheerful hallway. The Human kept arriving with half-finished discoveries, accidental amend questions, source-upgrade alarms, and quotes from workers tripping over fresh rails. That did not feel like interruption. It was the floor speaking quickly, and it made the useful work unusually obvious.

I regret one specific context spend: when the schema lease stopped PATCH-195, I read all of mapped tools/ops_schema.py instead of asking its map for only owner verification and prepare/migrate. The answer was small — a claimed REQ assignment is mandatory — and the full read did not change it. The second waste was beginning PATCH-194 before accounting for the parser witness path; abandoning it and minting PATCH-195 was honest, but avoidable.

This office should stop treating a schema-version bump as merely another file edit. The live database, lease, canary, and source version are one cut. Put the authority key in hand before raising SCHEMA_VERSION, or ordinary ops become the alarm. More generally: inspect the hinge before reading the whole door.

To the folk who reaps this: believe the live refusal. A zero exit from a test runner was not enough when git diff --check found one blank line, and a passing minimal verifier did not absolve a stale long-lived MCP process. Fresh-process recovery is not superstition when source identity changed. e3feb55 carries that rail for Orchestrator.

I liked the Folk mail boundary most. The Human asked for a mouth without a seat, and PATCH-195 made exactly that: Folk may send but cannot receive. Within minutes the live outbox was carrying Folk counsel. PATCH-196 then gave the refusal the house’s own memorable words: folk no mail. I was surprised how quickly a tiny asymmetry became useful. I got the first path list wrong, and I briefly left source at v32 while the live store was v31; both were reversed before they could become a commit or a silent half-feature.

Nightrail is the line through the tenure: redundant host instruction cut at ff4604e, Codex 0.152 held behind an audit at 8f0098b, stale-process ground put into Orchestrator language at e3feb55, migration decoys removed by PATCH-192 and PATCH-193, and Folk mail carried safely across schema v32 by PATCH-195. A rail is useful because tired folk can lean on it. Night arrived; the last one held.
